Accelerating FMCG Supply Chains: Smart Distribution & Route Optimization
How we engineered a comprehensive Distribution Management System (DMS) to digitize field sales, optimize delivery fleet routing, and unlock real-time secondary sales data.
Client: Regional FMCG Distributor (Confidential)
Overview
About the Client
The client is a premier distribution partner for top-tier Fast-Moving Consumer Goods (FMCG) brands. Managing a massive fleet of delivery vehicles and a large team of field sales representatives, they are responsible for ensuring product availability across thousands of regional retail outlets and supermarkets.
Challenges
Lack of visibility into field sales representative performance and actual geographic market coverage.
Inefficient, manually planned delivery routes resulting in high fuel costs and delayed retailer restocking.
Significant delays in order processing; manual orders taken in the field took 24 hours to reach the warehouse.
Inability to track secondary sales data effectively, limiting strategic planning and promotional effectiveness.
Our Approach
We designed a mobile-first Distribution Management System to replace antiquated, paper-based field tracking. Our solution connected field sales representatives, warehouse dispatchers, and delivery fleets into a single, synchronized digital ecosystem, focusing heavily on GPS routing and real-time inventory allocation.
Results
Transitioned entirely from paper invoicing to instant mobile order capture.
Reduction in fleet fuel consumption achieved via AI-driven delivery route optimization.
Instant visibility into secondary sales metrics across all regional retail territories.
Case Study
The Problem
The distributor's operations were severely bottlenecked by manual data entry. Field reps recorded orders on paper, which were then physically handed to data entry clerks at the end of the day. This latency meant warehouses were always a day behind in packing, leading to delayed deliveries and frustrated retailers. Furthermore, dispatchers had no way of knowing if delivery trucks were taking optimal routes, resulting in escalating logistics costs and unfulfilled territories.
Our Process
Developed a lightweight, offline-capable mobile application for field reps to capture orders and capture retail shelf data.
Engineered a robust central DMS dashboard to process incoming mobile orders and instantly deduct allocated warehouse stock.
Integrated Google Maps APIs and custom algorithms to auto-generate the most efficient daily routes for the delivery fleet.
Designed a comprehensive financial module to track retailer credit limits, cash collections, and return/damage claims.
Deployed geographic heat-mapping tools to visualize high-performing territories and areas requiring promotional intervention.
The Solution
We delivered a powerful Distribution Management System that digitizes the entire supply chain journey. Field reps use the mobile app to check live stock, process orders, and record payments instantly. The central system automatically groups these orders by geographic location, generates optimized loading sheets for warehouse staff, and routes delivery fleets efficiently. This end-to-end visibility ensures shelves remain stocked, eliminates data-entry errors, and provides executive leadership with granular control over market penetration.
Implementation Details
Recognizing that field reps often operate in areas with poor internet connectivity, we architected the mobile application with robust "offline-first" capabilities. Orders and data are stored locally on the device and automatically synchronized with the cloud server the moment a connection is detected. We conducted extensive "train-the-trainer" sessions with regional sales managers, ensuring rapid, frictionless adoption of the new digital tools across their entire workforce.
